Making proposal reporting tell the truth

Where it started

The sales team used PandaDoc for proposals and HubSpot for deals, but the native integration couldn’t give them the proposal and revision reporting they needed. Pipeline views and data needed attention too.

What I built

  • A rebuilt PandaDoc–HubSpot integration using custom APIs
  • A proposal dashboard tracking revisions and proposal KPIs
  • Pipeline management and deal record views
  • Looker Studio reporting
  • Property and data clean-up

What I learned

The reporting assumed everyone used PandaDoc the same way. They didn’t. Some people sent PDFs outside it; others sent through it with signatories. Some revisions were new copies, others were edits to the same document.

The fix I proposed wasn’t more code. It was one shared habit: every client-facing revision becomes its own document, linked to the deal. Then the revision count finally means something.

Giving each department its own CRM, without losing the joined-up view

Where it started

The organisation’s CRM lived in HubSpot, but its departments ran very different services. Each needed its own processes — while some records, like Access to Work cases, had to stay consistent across teams.

What I built

  • A HubSpot-to-GoHighLevel migration across department accounts
  • Access to Work records synced across three teams
  • Approval workflows for time off in lieu and paid overtime
  • A WhatsApp, Teams and Zoom call button that logs call outcomes
  • Subscription management for a BSL video support app, connected to Stripe
  • Invoice integration with Xero

What I learned

When one organisation has several teams, the hard question isn’t technical. It’s ownership.

Each team owns its own contacts, notes and tasks. Anything shared is synced deliberately, with safeguards so updates don’t bounce back and forth. Get that right and the automation is the easy part.

Where it started

The brief was to set HubSpot up properly, then keep improving it rather than walk away after launch. We agreed a 12-month engagement: three months of setup, nine months of optimisation.

What I learned

A deal structure is never really finished. Rethinking it as the business changes isn’t a sign the first version failed — it’s a sign the CRM is keeping up with how the business actually sells.
